立邦涂料VP谢宝财受邀出席了本次峰会,并发表“制造业数字化转型”的主题演讲。他提出推行数字化最重要的目标,就是怎么样助力商业成功。

每一个IT人应该是从信息化的时代逐渐走上现在的数字化的时代,现在IT基本上要朝向IT和BT的融合。IT始终来自于商业成功,就是要帮助每一个商业的机构,让他能够比较以客户为中心,不只是以客户为中心,而是以他的客户为中心,甚至是客户的客户的客户。数字化转型网www.szhzxw.cn
怎么样支持这种商业成功?其中一个维度就是IT的手段,IT的这个手段整体上就是为了建构整个打通端到端的流程,透过IT+BT的融合,把整个端到端的流程追求在线化,有了这个在线化创造出另外一个机会点,这个机会点就可以把所有的数据沉淀下来。IT和BT的融合,是为了追求持续的商业成功。
从技术、从IT切入,IT跟BT怎样融合?首先是整个公司有同样的三观和三圈。三观需要从整体的CEO层面还有管理层层面,达成共同的价值的看法——觉得在整个商务的战略里头应该有数字化的战略,必须IT+BT一起有这样的想法。
一、为什么数字化转型也可以按照IPD的框架去做呢?
因为IPD讲的是技术跟市场双轮驱动,要讲数字化跟整个企业的战略双轮驱动,一起去贡献商业成功。这就要求看清楚长期的需求,还有中期的需求。长期的需求就是数字化转型的成熟度模型,中期必须有一些路标,也就是谢总所说的的蓝图。要好好的建立起跟各个业务部门的合作关系,这个合作关系必须有不同的层次,而且必须是很长期的经营。
整体上长远来讲,要配合跨部门的团队,或者是在IPO里的重量级团队,在立邦来讲,所落实的有一个数字化治理委员会,这个是最高的决策机制。流程IT负责人和信息部门的IT、BP,必须是一个很协同,去找出一些新的方向,去罗士信的方向的规划。
二、流程跟数字化的关系到底谁先谁后?或者是同时?
把数字化的战略提升,到跟业务的战略很密切的关系,也就是说当业务的部门制订业务战略的时候,必须跟随的很紧、了解的很紧,首先是追求到所谓的契合,有一些小地方甚至是突破点,数字化可以做到引领,改变商业模式。这个时候就强调,流程精益和数字化平台同等重要,要密切配合。
三、面对的商业模式是什么?可以引进的技术包含了哪些?
要清楚的认识到每一个项目对于数字化成熟度模型的提升,有一些ROA算出来是不好的,但是战略上有很强的意图要提升哪一个领域的数字化成熟度,就必须做这个投资。同时要把握好时间,把专业的系统跟内部的一些系统的融合还有接口做好。去看一些新的技术、一些业务的挑战以及机会点,以便于在合适的时机引进。
对于经销通路的经营的追求,数据端到端的掌握,可以用IN和OFF做分水岭,IN比较好掌握,但是市场上终端的状况,就要思考怎么样跟客户更近一点。数字化转型网www.szhzxw.cn
四、数字化能否变革流程?
过去很多的业务领导有很强的ERP的概念,因为平台就已经确定了,在这个平台里把流程固化,他知道SAP是怎么样的。而数字化变革流程简单举例说明就是一个公司,统一用钉钉,或者是统一用企业微信作为前端,那这个决定基本上是一个数字化决定,但是做了这个决定的时候,可能会带来许多相关流程的改变。总而言之就是希望流程不要造成复杂了数字化,但是希望数字化创新流程,助力商业成功。

Every IT person should gradually step into the current digital era from the information age, and now IT is basically toward the integration of IT and BT. IT always comes from business success, which is to help every business organization become more customer-centric, not just customer-centric, but customer-centric, even the customer’s customer’s customer’s customer.
How do you support this commercial success? One of the dimensions is the means of IT, which on the whole is to construct the whole end-to-end process. Through the integration of IT+BT, the whole end-to-end process is pursued online. With this online creation of another opportunity point, this opportunity point can precipitate all data. The convergence of IT and BT is in pursuit of sustained business success.
From the technology, from IT cut in, IT and BT how to integrate? The first is that the whole company has the same three views and three circles. Third, IT is necessary to reach a common value view from the overall CEO level and the management level — that there should be a digital strategy in the whole business strategy, and IT+BT must have such an idea together.
Why can digital transformation also be done in the framework of IPD?
