“数字化其实是能说话的数字,它能打破时空局限,替代人工通过精确的数据反馈设备的问题。”在首期《中上协会客厅》中,围绕“数字化转型——上市公司高质量发展的必由之路”这一主题,新希望六和董事长刘畅分享了她对数字化转型的理解。

“如果在猪场一旦停了电,那一晚上猪舍里面就不能恒温,可能就会死很多的资产,猪就是我们的资产,所以这些事情都是需要跨越时间、跨越空间去做到的。”对于新希望六和来说,刘畅表示眼下数字化转型最重要的方向是要解决场景当中最痛最痒的地方。

“数字化这个话题太大了,咱们究竟要在哪个场景解决哪几个痛点,这是需要一支非常紧密的团队达成共识的。”刘畅表示转型中都会经历周折,对于阶段性的困难能够有清晰认识,共同完善制定远期目标。

一、数字化应是能说话的数字

“数字化转型需要有载体,也要花很多成本和力气去做,新希望六和从2018年就开始对公司数字化方面进行了规划”,刘畅称公司主要是希望在种植业和养殖业上收获成效。

“种植业方面我们主要运用物联网技术去采集数据,提供一些有效的相关判断”,而对于公司主业养殖业方面,刘畅表示,它是一个混合型产业链,这其中的数字化转型是一个巨大且难以简单描述的事情。“西方养牛比较多,牛项圈采集生物信息和物联网互相作用的措施相对成熟。但对于我国,我们是猪肉消耗量最大的国家,新希望六和最主要的业务就是养猪、养鸡、养鸭,之后就是屠宰和生产肉食品,它是一个从前端大宗商品到后端偏向消费品的产业链形态。此外销售端和管理层面都会涉及数字化的部分。”

“业务寿命本身特别长,加上还存在管理的问题,在2018年刚提及数字化概念的时候,其实是有些无从下手的。”基于历史原因,刘畅表示新希望六和其实早前是以信息化作为基础,去布局公司的数字化转型的。

“我们不管是跟用友还是其它的第三方合作,在生产环节的信息化布局已经做得不错,但信息化仅仅是信息化。讲个故事很逗,比如说我们的养猪场有将近10万个摄像头,但我真的去到一线做调研的时候发现,摄像头并不能说话。”刘畅因此定义,数字化其实是能说话的数字,“这个数字它能替代一些人工,告诉你更精确的数据,穿越时空维度,让一个当时不在现场的主管能够通过自己手机精确地知道我哪一个设备出问题了,这才能真正发挥功效。”

刘畅表示,一直以来是养殖场的工人去看护“资产”,更多的是靠个人经验,而每个人的经验却参差不齐,如何把这些经验变成数据、冠以算法、用物联方式,让动物和环境数据最后都能够转化为提供决策更方便的依据,是新希望急需考虑的问题。

“这件事情还蛮难的,眼下我们觉得可能更重要的还是在农业场景当中,把工业化的那部分先做起来。现代化养殖是有工业化排产的逻辑,所以我们首先是在环控、地磅、摄像头等方面做升级,让它们能够保证动物的生存环境,环境好了,食物可控,动物生病的几率会大大降低。”刘畅对于具体的场景应用进一步解释道。

二、转型核心在于组织管理 照搬国外经验未必有效

“数字化最底层核心的还是管理,企业在当前这个阶段最重要的是什么,这是一个选择题。”除了在业务上的数字化布局,刘畅表示,组织升级同样是数字化的关键部分,“管理上如果还不能精细化,先上数字化可能反而会添乱。”

“数字化这个话题太大了,咱们究竟要在哪个场景解决哪几个痛点,这是需要一支非常紧密的团队达成共识的。”刘畅说转型中都会经历周折,这些都是需要组织紧密团结,对于阶段性的困难能够有清晰认识,共同完善制定远期目标,“希望是能从管理角度上横向到边纵向到底,在场景当中通过工业化的这部分使得周期性行业能够在不确定性当中,拥有更多的确定性。”

除了组织的升级之外,刘畅称数字化转型还需要重视上下游链接,“新希望六和并不是原生的互联网企业,我们还是基于线下生产,给消费者提供能负担得起的好产品,进而叠加对我们的信任度实现发展。”

而在具体数字化转型措施的选择上,刘畅提出新鲜时髦的技术可以去尝试,但是最关键的还是要了解这个社会普遍的痛点,“比如说我们的物流环节如何能保证食品的新鲜安全。”对于西方同行业的一些举措,刘畅认为拿到中国也不一定是有效的,“还是得根据消费者最关心的问题,倒推去制定我们自己的数字化举措。”

三、“卡脖子”问题正逐步解决

对于新希望六和发展中遇到的“卡脖子”问题,刘畅表示,“在植物蛋白的获取上,我们还是会常年依赖于国外进口,因此现在对于我们来说,最急需解决的是植物种子的育种研发;第二个问题就是在动物养殖的过程中尽可能地降低对蛋白的依赖。”刘畅称这不仅需要技术上的支持,也需要很大的资金成本。“除了育种技术需要提升以外,养殖业中的排泄处理如何避免环境污染也是需要重视的”,这同样需要更高效的处理方式。

“我觉得通过这些年的积累,我们在种植业方面的‘卡脖子’问题已经逐渐变得比较微弱了。”刘畅举例称,全球各个地方的作物是不一样的,农作物生长受到物理环境的限制,“譬如我这里就是生产不出豆瓣酱,或许可以用桂林辣椒酱替代,那么这是一个配方系统,这样的应变解决需要长期的积累。”而在新希望主业畜牧方面,刘畅接着说道,“比如在猪的育种上面,以前完全要靠买卖,但由于不断的积累,我们现今已具备一定规模,可以在中国冷的、热的的各种不同环境中去养殖。”
