大家上午好。刚刚凌总说的是办公家具,我这边讲的是民用的家具,家具定制的。讲之前先简单自我介绍一下,我是信息化老兵了,三十年了。以前在AO史密斯工作了15年左右,后来到医药行业干了三年,医药行业比较有意思,是国家GSP、GMP控制比较严的。然后到我乐家居,是专门做全屋定制的,所以今天我讲的主题是以老东家的素材来跟大家做一些分享。

共享CIO名字好听一点,实际上是IT顾问,我现在专职做IT顾问,已经快半年了,目前三家企业,两家是上市企业,都在南京本地,还有一家也在江苏,江苏仅一,一家装备制造公司。另外在江苏省信息化协会和安徽CIO协会都是系统架构首席专家,帮他们做一些事。数字化转型网www.szhzxw.cn

因为这个是家居的专场,所以我把我在家居的一些素材拿出来跟大家做一个分享,因为时间有限,做定制是非常的复杂的,我在这边讲一天都讲不完。20分钟我挑着讲一些东西,做的比较有特色的给大家做一些分享。

首先给大家普及一个概念,什么叫大规模定制,这个是智能家居的架构图,这个是2018年的版本,还是比较复杂的,就不展开了。

解释一下什么叫大规模定制。因为家居定制大家知道,是数字化在整个行业里面做的比较好的,最早的定制是红绫,但是服装行业定制做的源源不如家居行业,尤其板材类,实木现在也在往定制转,你们到家具市场去看,已经几乎看不到成品家具了,所以全是定制,这个数字化转型颠覆了这个行业。

我乐家具当时做全屋定制,主要还是由于市场的推动,市场的倒逼,我们的消费者越来越年轻,90后、00后都出来了。还有一个是家里面的空间有限,大家都希望个性化定制化,另外一个要节省空间,定制家居非常大的优点就是空间的利用率非常高,为什么市场是爆发性的,整个颠覆了一个行业,实际上是这个原因。

但是真正要做定制就非常的难,为什么难,也讲一下,刚才凌总讲了一部分,我再补一些地方。我们的全屋定制是什么概念,家里面除了厨房之外,厨房也是定制了,你的主卧、客厅包括书房、儿童房,家里面所有的家具都可以定制。我们是每一套、每一个定单都不一样,每一个柜子都不一样,是这种概念。凌总这边是办公家具,还有点小批量。我们是上一个柜子跟下一个柜子,任何一个柜子都不一样,我们在现场一天有几十万块板件,大小尺寸都不一样。假如说长宽一样的话,可能上面的孔位、槽位也不一样,这个是完全定制,对系统的要求非常高。

首先客户要做全屋定制,我们的设计师必须是上门去量房,要去量这个尺寸,量完了之后要这个三维的设计软件在里面把它画出来,把效果图的软件要画出来。这个效果图的软件跟凌总讲的一个意思,我们后面是带数据库的,这个软件和定单系统是一键对接的,所以效果图软件画好之后,用户看好这个效果图软件之后,设计师在上面一键就生成了自动上传定单,一个柜子有几十个板件,门板、侧板、背板,板子的厚度还不一样,另外它的孔位、槽位、导轨、五金、拉手,多的不得了。还有一些外部饰品,比如橱柜上面还有油烟灶具之类的,还有外购成品,所以这个是非常复杂的。如果说让设计师一条一条的输这个定单,那肯定是有问题的,一个是效率问题,一个是差错不得了,所以一定是自动的。三维的设计软件和定单系统是一键生成,一键生成的同时还要生成另外一份文件,就是加工文件。指挥现场,我们现场95%以上的设备都是数控机床,这些数控机床全是系统指挥的。到现场去看还是比较简单的,就是四道工序,大板子切成小板子叫开料,第二道工序是封边,第三道工序就是打孔,有的时候还要开个槽。第四道工序就是分拣包装,看起来很简单,但是真正要实现这四道工序,系统的逻辑是非常复杂的。

刚才凌总讲了我们是每块板件上都有二维码,必须是每块板件都有二维码,因为它在每道工序上面都要自动扫描二维码,自动调取加工文件,自动加工,所有设备所有的动作,所有加工的文件全是MES系统给它对接的。板件到最后就是打包,包好了之后送到用户家里面直接去安装。在现场是一块块的板件到,用户家里装起来就是这个样子。

这个是CRM系统,比较复杂了我们就跳过了。

今天我们集中讲两点,家具定制里面两大难点,一个是交期管理,一个是质量管理,任何企业只要是制造业都有类似的痛点。但是这个痛点在家具行业、定制行业是怎么去解决的呢?它是怎么个呈现方式。昨天我在大会上分享CIO的修炼,CIO有没有这个能力抓住业务的痛点,你有没有能力找到一些方法,包括找到一些对业务部门强支撑的动作。刚才王总也提到,你找到这个动作在解决这个问题的时候,前后左右,你不是一个点,是以点带面的去这些问题。所以我今天集中讲这个,第一个是交期问题,为什么有交期问题。一个家庭一般来说平均下来是三个空间,比如主卧、厨房、客厅,一个定单下来是三个空间,加起来就是好几百块板件,再加上五金、导轨,再加上一些配套的成品,你比如说床垫、灶具、油烟机这些东西,在我们的产线做计划的时候,大类就分13类,小类是几十类。这几十类的东西要一起送到用户家里面去,这个就是要齐套。

我要求还要更高,我们要用户思维,你不能说分批送到用户家里。用户都在上班,你说我打个电话今天要送货,明天又要送货了,用户也受不了,肯定是齐套的,这么多几十类的东西,要一次性送到用户家,这个用户的体验比较好,叫“齐套”。数字化转型网www.szhzxw.cn

当然从物流的方面,你从城市现代物流肯定是整车运送,你不能零担,家具行业的利润也不是那么高,看上市企业的报表也就十个点左右,物流成本太高了肯定也不行,这个实际上是一个效率问题。那么城市的短物流费那更好,你送两趟这个费用也不得了。所以我们城市链的运输一定是整车,不能是零担,零担的话费用很高

还有是仓库的面积,假如说仓库的面积不限制,那你随便放,放到我等齐了一起送。但是我们大多数的企业都是在开发区,开发区现在的地皮都是蛮贵的,仓库的面积也是成本的,所以你不能无限制大。所以说我们的齐套标准是什么,是要求几十类的东西准时入库,你不能太提前,太提前了积压仓库,太滞后了不齐套了,不齐送不了,所以要准时入库。实际上这个对供应链的要求是非常高的。

柜体一般来说几十分钟下线,尚品宅配极端的情况两个小时。我乐家具当时极端的情况可能都要不了两个小时。三维软件图画好以后,定单到了车间39分钟,我们一个节拍是39分钟,全部下线,包装全部完成,到用户家里,当时公司在南京送货应该是个把小时,整个过程就完了。

但是这里面什么问题呢,它的柜体快,背板也快,但是门板就慢了,有简单的门也是几十分钟,还有模压门、实木门,还有床垫、灶具配套的东西,还有五金件非常的多。还有一些玻璃门、铝框门,它的生产周期、交期也不一样,所以实际上你要求几十类的东西准时入库这件事是很难做到的,对于供应链的要求是非常高的。

但我们最后是通过系统把这个事情还是基本做成了。当时在2017年的时候规划整个园区,我们当时规划的时候要规划立体仓库,当时预算一个多亿。但是我们这个项目做完以后,很意外的意见之就是我们立体仓库公司评估了一下不需要了,由于你的高周转所以根本不需要立体仓库,这个就是信息化、数字化的一个作用。这个是交期管理。

因为交期管理在整个家居行业都是痛点,真正做好还是挺难的。第二点就是质量管理。家居行业的质量管理跟普通行业又不一样,普通行业可能是大小、尺寸错了,家居是不能错的,你错一毫米之内是可以忍受的,你要大于两毫米,很多时候安装就有问题了,一般大于一公分那是完全不能接受的。但是在家具行业这个问题基本不存在,为什么呢?我们绝大部分都是数控机床,都是德国进口的设备,国产设备都很少。这些设备每天都要手检,设备的开机都要手检,就是确定它的精确度,开料长宽、打孔的位置这些都要手检,手检一旦确认之后,一天下来这个机器是不会出问题的,它的精度是完全能保证的。从精度上来说,对家具行业不是痛点。数字化转型网www.szhzxw.cn

我们在质量管理的重点在哪儿呢?缺件,就是不能少东西。刚才我讲了到了现场几百块板件,五金件、电器很多,我们都是一包一包的过去,一个家庭多的几百包,少的几十包,在家具行业很大一个痛点是什么呢?假如说少了一包,比如说这家一共是50包,我们实际上包装上也有,50—1、50—2,结果就少了一个50—30,在现场很大的一个痛点是什么?不知道这个30里面是什么,这个是非常大的一个痛点。你假如说没有数字的时候,30这个包里面该是什么样的板件,该是什么样的东西它不知道。我们以前没有系统,没有数字化的情况下,安装包把所有的板件打开,在家里比划,经验足的人还能找的出来,大概是少了哪一包,这一包是哪几块板件,安装工是说不清楚的,他要把设计师喊到现场,然后去补板去。数字化转型网www.szhzxw.cn

如果是更惨的,是要试装,装到最后发现是这个柜子少了这几块板件,这个是特别痛苦的一件事,在定制行业早几年是特别痛苦的,目前我估计大部分企业这个问题也没有解决,少了一包东西,这包货到底是什么,他搞不清楚。为了要解决这个问题,我们是怎么做的。

当时是做了一个自动分拣包装,当然有人讲你做板件包装的时候,你把每一块板件扫一遍,外包装扫一遍关联一无下不就行了吗?说的容易,现场你人工人这么干是不可能的,你的效率没了,产能没了。本来一天要处理三万块板的,你这么一做每天两万块板了,产能没有了,而且很慢。另外工人这么做的时候他也不一定完全正确。所以让工人来做这件事我们也做过尝试,也是不可以的,也是有问题的。

我们最后想到的办法只有让系统来做,做自动包装。但做自动包装有一个问题,一个柜子因为是定制,各式各样的柜子,大大小小的形状,各种功能都不一样的柜子,它的总包数是很重要的一点,物流是必须要有这个数字的,这一家总共是50包,这个柜子总共10包,这个总包数一定要有,否则物流没办法弄,他都不知道少几包,那问题更大,所以总包数这个事情很麻烦。所以为了得到这个总包数,我们就要做一个包装规划,什么意思,这个是根据以往的历史数据,几年的数据,所有柜子的板件的信息做了分析,拿出一个数学模型,这个数学模型在系统里面固化之后,任何一个柜子下单之后我就知道它几包,每包是哪几块板件,这叫包装规划,当时我们做了这件事情。说起来简单,我相信这个行业里绝大部分公司还没做到这一点。

有了包装规划,自动分拣线就可以做了。这个就是自动分拣线,以前都是手工分拣,我相信很也里面很多公司还是这么干,手工分拣是什么意思呢,实际上我们为了提高生产效率,它一定是几十单或者几单合在一起,叫合并生产的,你不可能一单一单的去做,这个效率太低。另外板才利用率就太低了。所以一般来说下生产定单的时候一定是几十单合在一起,不同的公司的数量还是不一样的,一般来说都是以材料的利用率来做衡量的,当时我们是18单一起,有的时候是24单一起,这样材料利用率可以达到90%几。几十单合在一起生产之后最大的问题是下线之后要把它分包,每到每个定单,一个定单就是一个柜子,可以这么理解。把它分成一个个定单,一个定单分成若干个包,这是手工做的,你想这个工作量多大。你们去参观家具定制行业很有意思,到产线都是自动化设备,人很少,人全在分拣包装上,都是几百号人在这里,确实容易出差错。

我们弄了自动分拣线之后就变成这样,看起来也很简单,这上面有两个大的条码扫描枪,直接放班子它自动的流,自动识别了之后,一共是24个出口,因为刚才讲了我们有18单,最多是24单一个批次,实际上是24个出口,它扫描了之后这个板件自动的同一包装在同一个出口走。然后这个上面正常的是红灯,变成绿灯之后工人就知道这包齐了,这边按一下灯就变绿,边上一个条码打印机把外包装的标签就打出来了。按照包装规划把这个包装规划的条码跟每一个板件做了绑定,而且是没有任何差错的。当然这个占地面积大了一点,后面还是有改进空间的。这件事情做完之后才能解决我们刚才讲的差错,我们在工厂出厂之前就知道每一包里哪几个板件,这个家庭总共几个定,每个定单总共多少包,这个家庭总共多少包都清清楚楚。我们再加上前面齐套的概念,就一次性送到用户家里面,一次性安装的合格率才能提升,这个是整个行业的痛点,如何提升一次性安装合格率。

However, it is very difficult to make customization. Why is it difficult? I will also tell you. What is the concept of our whole house customization? In addition to the kitchen, the kitchen is also customized, your master bedroom, living room including study, children’s room. All the furniture in the home can be customized. We are every set, every order is different, every cabinet is different, is the concept. Ling has office furniture here, and some small batch. We are the last cabinet and the next cabinet, any cabinet is different. We have hundreds of thousands of pieces of board a day in the site, the size is different. If the length and width are the same, the holes and slots on the top may also be different.

This is completely customized, which has very high requirements for the system.

First of all, the customer should do the whole house customization. Our designers must be to measure the room, to measure the size. After the measurement to the three-dimensional design software in the inside to draw it out, the effect of the software to draw out. The software of this effect drawing has the same meaning as Ling, we are behind with a database. This software and the order system is a key docking, so after the effect drawing software is finished. The user is positive about the effect drawing software, the designer generates an automatic upload order on the above key. One is delivery management, the other is quality management, any enterprise as long as the manufacturing industry has similar pain points. But this pain point in the furniture industry, custom industry is how to solve it? How it’s presented. Yesterday, I shared the training of CIO at the conference, whether CIO has the ability to grasp the pain points of the business, whether you have the ability to find some methods, including finding some strong support for the business department. As Manager Wang mentioned just now, when you find this movement to solve this problem, you are not a point, but a point with a face to solve these problems. So today I will focus on this.

The first one is the delivery date. Why the delivery date? A family is generally an average of three Spaces, such as the master bedroom, kitchen, living room, an order down is three space, add up to several hundred pieces of board, plus hardware, guide rail, plus some supporting finished products, you such as mattress, stove, range hood these things, in our production line to do planning, category is divided into 13 categories, small class is dozens of classes. I want more, we want user thinking, you can’t say batch delivery to the user’s home.

Users are at work, you say I make a phone call today to deliver, tomorrow to deliver, the user can not stand, must be a set, so many dozens of things, to a one-time to the user home, the user experience is better, called “set”.

Of course, from the aspect of logistics, you from the city of modern logistics must be a vehicle delivery, you can not less than a load, the profit of the furniture industry is not so high, see the report of listed enterprises is about ten points, logistics costs are too high certainly not, this is actually a problem of efficiency. Then the short delivery fee of the city is better, and the cost of you sending two trips is incredible. Therefore, the transportation of our city chain must be by the whole vehicle, not less than half load, which is very expensive

There is the area of the warehouse. If the area of the warehouse is not limited, then you can put it at will and I will send it together. But most of our enterprises are in the development zone, the land of the development zone is quite expensive, the warehouse area is also the cost, so you can not be unlimited. So what is our standard set? It requires dozens of kinds of things to be stored on time. You can’t be too ahead of time. In fact, this demand on the supply chain is very high.

Cabinet body generally tens of minutes off the line, in the extreme case of two hours.

I love furniture. Extreme circumstances could have taken less than two hours. After the three-dimensional software drawing, the order to the workshop 39 minutes, we a beat is 39 minutes, all offline, packaging is completed, to the user’s home, the company should be in Nanjing delivery hours, the whole process is over.

But what is the problem in this, its cabinet is fast, the backboard is fast, but the door is slow, there are simple doors are dozens of minutes, there are molded doors, solid wood doors, there are mattresses, stove matching things, and hardware is very much. There are also some glass doors and aluminum frame doors, whose production cycle and delivery date are also different, so in fact it is very difficult for you to require dozens of kinds of things to be stored on time, and the requirements for the supply chain are very high.

But we ended up basically doing it through the system. At that time, we planned the whole park in 2017. When we planned, we needed to plan the three-dimensional warehouse, and the budget at that time was over 100 million yuan. However, after we finished this project, we were surprised to find that our three-dimensional warehouse company assessed that it was no longer needed. Because delivery management in the whole household industry is a pain point, really do well or quite difficult.

The second point is quality control. The quality management of the home industry is not the same as the ordinary industry, the ordinary industry may be the size, the size is wrong, the home is not wrong, you are wrong within one millimeter is tolerable, you have to be greater than two millimeters, most of the time there is a problem with the installation, generally greater than one centimeter that is completely unacceptable. But in the furniture industry this problem basically doesn’t exist, why? Most of us are CNC machine tools, are imported from Germany, domestic equipment are very few.

These equipment should be checked by hand every day. And the startup of the equipment should be checked by hand, which is to determine its accuracy. The length and width of the opening material and the position of the punching should be checked by hand. Once the manual check is confirmed, the machine will not go wrong after a day. And its accuracy can be fully guaranteed. From the precision point of view, the furniture industry is not a pain point.

What are our priorities in quality control?

Lack of something, is not short of something. Just now I talked about the scene of hundreds of pieces of board, hardware, electrical appliances. We are a pack of a pack of the past, a family of hundreds of packages, less dozens of packages. In the furniture industry a big pain point is what? If one package is missing, for example, this is a total of 50 packages, we actually have on the package, 50-1, 50-2, the result is a 50-30 missing, what is a big pain point at the scene?

I don’t know what’s in this 30, this is a very big pain point. If you say that there is no number, 30 this bag should be what kind of plate, what kind of things it does not know. Before we had no system and no digitalization, the installation package opened all the board parts and compared it at home. Experienced people could find out which package was missing and which number of board parts were in the package. The installer could not tell clearly, he had to call the designer to the site and then go to repair the board.

If it is even worse, it is to try the assembly, and finally it is found that the cabinet is missing these several pieces of board. This is a particularly painful thing, which was especially painful in the customization industry in the early years. At present, I guess most enterprises have not solved this problem, because a package of goods is missing.

To solve this problem, how do we do it?

At that time was to do an automatic sorting and packaging, of course, someone said that when you do the packaging of the board, you sweep every piece of the board, the outer packaging sweep again related to nothing on the line? It’s easy to say, it’s impossible for you to do this on site, your efficiency is gone, your capacity is gone. You’re supposed to handle 30,000 boards a day, you’re doing 20,000 boards a day, you’re losing capacity, and it’s slow. And he’s not always right when he does it. Therefore, we have tried to ask workers to do this, but it is also impossible and problematic.

We finally came up with the only way to let the system to do, do automatic packaging.

However, there is a problem in automatic packaging. Since a cabinet is customized, it has various kinds of cabinets with different shapes and functions, and its total number of packages is very important. Logistics must have this number, this cabinet has a total of 50 packages, and this cabinet has 10 packages. He doesn’t even know how many packets are missing, which is a bigger problem, so the total number of packets is very troublesome.

So in order to get the total number of packages, we need to make a package planning. What do you mean? This is based on the analysis of the previous historical data, several years’ data and the information of all the board parts of cabinets, and a mathematical model is drawn up. After this mathematical model is solidified in the system, I will know the number of packages and the number of board parts in each package after placing an order in any cabinet. It’s called packaging planning, and we did it. It’s easy to say, and I’m sure most companies in the industry haven’t done it yet.

With packaging planning, automatic sorting lines can be done.

This is automatic sorting line, used to be manual sorting, I believe that many companies still do so, manual sorting means what, in fact, in order to improve production efficiency, it must be dozens of orders or several orders together, called combined production, you can not do a single single, this efficiency is too low. In addition, the utilization rate of the board is too low. So generally speaking, when the production order must be dozens of single together, the number of different companies is not the same, generally speaking, are measured by the utilization rate of materials, when we are 18 single, sometimes is 24 single, so that the utilization rate of materials can reach 90%.

After the production of dozens of orders together, the biggest problem is to subcontract it after the production line. For each order, an order is a cabinet, which can be understood in this way. Divide it into one order, one order into several packages, this is done by hand, you think how much work this is. It is very interesting for you to visit the furniture customization industry. The production line is full of automatic equipment, and there are very few people. All the people are on the sorting and packaging, and there are hundreds of people here.

After we set up the automatic sorting line, it becomes like this, it looks very simple, there are two big bar code scanning guns on it, directly put it automatic flow, automatic identification, a total of 24 exports, because just said we have 18 orders, at most 24 single batches, actually 24 exports, It scans and the panel automatically goes in the same package at the same exit. Then the normal red light on this one turns green, and the worker will know that the package is complete. Press the light here and the light will turn green, and a barcode printer will print out the label of the outer package.

According to the package plan, the bar code of the package plan is bound to each plate, and there is no mistake. Of course, this area is a little larger, there is still room for improvement in the back. The mistake we just mentioned can only be solved after the completion of this matter.
